Xero to QuickBooks in five stages, with zero billing disruption

Context
A media business ran its billing in Xero and was moving to QuickBooks Online. Client accounts were live and invoices were still open while the move happened.
The decision
Switch systems in one cut and fix the gaps afterwards, or stage it: map the accounts, move open invoices, import and reconcile history, confirm every live account, and cancel Xero only at the end?
What was built
A five-stage migration. Stage one mapped Xero categories to their QuickBooks equivalents, with dates normalised to ISO-8601. Stage two recreated every outstanding invoice in QuickBooks with the correct client and account assignments. Stage three imported six months of historical transactions and reconciled them. Stage four confirmed every live account was operational with no billing interruption. Stage five cancelled the Xero subscription and archived a final export. Field mapping matrices were documented as an audit trail.
What it demonstrates
A finance system change with no billing interruption across live client accounts. Reconciliation and verification before the old system goes. An audit trail kept, so the move can be checked later.
Shipped, sanitised for public use.
